A boat is overpowered when she is carrying more sail than the wind allows her to use, so that the extra force goes into heel, weather helm and leeway rather than forward drive. She is underpowered when she has too little sail, or sails set too flat, to generate the drive the conditions could support, so she sails slowly and sluggishly with no feel on the helm. For the beginner the test is simple: excessive heel and a fight on the tiller mean overpowered; an upright boat that will not accelerate means underpowered. The experienced sailor adds two refinements. Overpowering is not about heel alone: the real damage is done when the rudder is loaded so heavily that it stalls and the keel drags sideways. And the fastest boat in the fleet is nearly always sailing right on the edge of overpowered, so the skill lies in depowering the sails before you have to reduce them.
Reading the Signs
Overpowered shows itself in a predictable sequence. Heel climbs past 20 to 25 degrees on a typical keelboat. Weather helm builds until the rudder is more than five or six degrees off centre just to hold a course, which is pure drag. Underpowered is quieter and easier to miss: the boat stands upright, the helm is light or shows lee helm, the telltales stall at the slightest excuse and in waves she stops at each crest and takes an age to build speed again.
Depowering Before Reducing
When the boat is overpowered, change the shape of the sails before you change the amount. The tools, in rough order of use, are:
- Flatten: haul the outhaul, tension the halyard or cunningham to pull the draft forward, and tighten the backstay to bend the mast and flatten the main while firming the headstay so the genoa flattens too.
- Twist: drop the traveller to leeward, ease the vang and let the mainsheet out a little so the top of the sail opens and spills wind; move the jib lead aft to open the upper leech of the headsail.
- Open the slot: ease the genoa an inch and move the lead outboard so the main stops backwinding.
- Reduce area: only then reef the main, change down to a smaller headsail or roll the genoa.
This is where sail construction earns its keep. A woven sail that has stretched with age can only be flattened so far. A sail built to hold its shape, whether a Tape-Drive® main with tapes on the load paths or a Titanium™ or X-Drive® membrane, flattens when you ask and keeps its draft where you put it, which widens the range in which you can carry full sail. A flattening reef, which removes the shelf along the foot of the mainsail, is the classic tool for the top of that range.
Powering Up
Underpowered is fixed by reversing the sequence. Ease the outhaul to deepen the foot, ease the halyard and cunningham so the draft moves back to its designed position, and slacken the backstay to straighten the mast and sag the headstay, which adds depth to both sails. Bring the traveller up, sheet the jib inboard and reduce twist so the whole leech is working. Change up to a larger headsail if you have one, and above all keep the boat moving: it is far easier to maintain speed than to rebuild it.
Cruising and Racing Perspectives
The cruising sailor’s rule is to reef early and enjoy the passage. A cruising boat sailed at 15 degrees of heel with a reef in is faster, drier and easier on crew and gear than one on her ear with full sail. Which sail to reduce first depends on helm balance: on a masthead boat with a big genoa and small main, roll some genoa first; on a fractional rig with a large mainsail, reef the main first.
The racing crew holds full sail longer because they have weight on the rail, a hiking effort a cruiser will not sustain for hours and, ideally, sails that flatten properly. Their reef comes later, but when it comes it is fast, because a slow sail change costs more than the reef ever gains. One mistake is common in both camps: pinching to cope with heel, which stalls the keel and slows the boat more than the heel ever did.
